In February 2025 news of Microsoft's in-house large model MAI-1 became public. For a company already deeply bound to OpenAI and stuffing GPT into its entire product line, the news was loaded with meaning: if you already have the world's strongest model supplier, why build your own? The answer lies in one word: dependence.

The Microsoft-OpenAI relationship is one of tech history's most famous combinations of partnership and dependency. Microsoft invested billions in exchange for priority access to OpenAI models and cloud commitments; OpenAI, in turn, got the compute to keep expanding. The model let Microsoft dominate the AI race—but it carried a hidden risk: if the partnership ever soured, the Copilot ecosystem would lose its foundation. The OpenAI board crisis of late 2023 was a cold shower for every giant betting its future on someone else.

Building MAI-1 was Microsoft's answer to that risk. It consolidated the core team hired from Inflection in 2024, aiming to train its own model on its own infrastructure. This was not meant to replace GPT—Microsoft knew Copilot could not survive without OpenAI—but to give its own base a plan B. With in-house capability, Microsoft gained leverage in negotiations and a path to lower long-term costs.

MAI-1's exposure also revealed the universal dilemma of giants weighing borrowing versus building. Almost every company partnering with external models—cloud providers, phone makers, software firms—asked the same question: can someone else's model be the foundation of my long-term strategy? Microsoft's answer was clear: borrow strength, but own the base.

Looking back at MAI-1, it marked Microsoft's transition from "OpenAI's biggest customer" toward a company that also owns in-house capability. In practice, Microsoft increasingly mixed its own and OpenAI models across the Copilot ecosystem. This strategic balance of "the strongest external partnership, plus my own hand" is a key move behind Microsoft's continued leverage in the AI era.
